Key Takeaways

- A perfect final product means little if the student's thinking remains invisible.
- The real question isn't whether students used AI, but whether they remained active learners.
- Questions, choices, judgements, revisions, and ownership reveal where genuine learning happens.
- Ask for the specific trace that best demonstrates the capability the task is designed to develop.
- One meaningful decision or revision can reveal more than pages of AI-use logs.
- Visible Agency is about better evidence, not more paperwork. The learner must never disappear inside the support.

A student submits polished work. It meets the criteria. It sounds clear. It may even be better than what they have produced before.

But here is the question that now matters: can you see the thinking?

This is the moment many teachers and leaders are already feeling. The work looks complete, but the learner is harder to see. AI can help students organise, draft, improve, polish and present their work. Some of that support can strengthen learning. Some of it can quietly replace the thinking the task was meant to develop.

So the leadership question is not only, did the student use AI? The stronger question is, what evidence shows the learner remained active?

The practical answer is to look for five traces: questions, choices, judgements, revisions and ownership.

Questions show what the learner was trying to understand, test or improve. Choices show where the student directed the work. Judgements show discernment. Revisions show development. Ownership shows responsibility.

The important thing is to choose the trace that fits the task. If students are investigating, ask for the question. If they are using sources, ask for the judgement. If they are drafting, ask for the revision. If AI support is substantial, ask for ownership.

Do not ask students to document everything. That will create compliance, not clarity. Ask for the trace that reveals the learning you most need to see.

For example, in a research task, one strong judgement note may matter more than a full AI-use log. In a writing task, one annotated revision may show more learning than a generic reflection. In a design task, one defended decision may reveal ownership more clearly than the final product alone.

Visible Agency is not about more paperwork. It is about better evidence. The learner should not disappear inside the support.

Questions, choices, judgements, revisions and ownership give schools a practical way to keep the human work of learning visible.
