Key Takeaways

- Recovery strategies should not become permanent operating models.
- A foundation creates possibility; it does not define the whole purpose.
- What helps a system recover should not automatically define success.
- We cannot teach agency while removing agency.
- Sustainable improvement requires both coherence and professional judgement.

---

One of the most dangerous moments for a system is not when it is failing. It is when it is recovering.

Because recovery feels like progress. And most of the time, it is.

But recovery also creates a hidden leadership challenge: How do we know which parts of our response belong to the future - and which parts belonged only to the moment that required them?

Over the past few years, schools have done something remarkable. They adapted. They changed. They found new ways to support students, teachers, and communities.

But as stability began to return, another challenge emerged.

What do we keep? What do we release? And what do we need to build next?

I call this the Great Contraction.

When complexity increases, systems often move towards what feels essential, visible, and controllable.

That response makes sense. Schools needed to rebuild. Students needed support. Learning foundations needed attention.

The challenge is what happens afterwards.

The things that help a system recover can quietly become the things that define what success means.

A recovery strategy can become a permanent operating model. A useful priority can become the only priority. And a foundation can become the entire structure.

A foundation creates possibility. It does not define the whole purpose.

Foundations matter. Literacy matters. Numeracy matters. Knowledge matters. But a foundation exists because something larger is meant to be built.

The question for leaders is:

- What foundation are we strengthening?
- What capability does this enable?
- What broader purpose does this serve?

We cannot teach agency while removing agency.

Sustainable improvement requires both coherence and professional judgement. The purpose of a foundation is not to become the whole structure. It is to support what comes next.

The floor cannot become the ceiling.
